El objetivo de ese blog era instruir a los nuevos gerentes sobre las clases de gente con que van a tener que tratar durante su cometido. Hay otra cosa que creo que deber\u00edan saber y es c\u00f3mo gestionar los potenciales de los diferentes tipos de empleados.<\/p>\n<h2>Contratar la Gente Adecuada<\/h2>\n<p>Por desgracia, el proceso de reclutamiento no es tan bonito como puede parecer desde fuera. Uno no siempre encuentra a la persona adecuada para el trabajo, simplemente porque nuestras opciones son bastante limitadas. As\u00ed que hay que capacitar y moldear y arregl\u00e1rselas con lo que uno tiene. En algunos casos, encontrar\u00e1 empleados dispuestos a sintonizar con usted y con la empresa; en otros, no tanto. Pero contratar a la gente adecuada no es un asunto en blanco y negro como uno puede suponer, raz\u00f3n por la cual es importante gestionar los potenciales y sus expectativas para empezar.<\/p>\n<h2>Calibrando las Capacidades de Sus Empleados<\/h2>\n<p>Lo primero que ha de hacer es calcular qui\u00e9n puede hacer cu\u00e1nto y en qu\u00e9 capacidad. Por ejemplo, como dec\u00edamos en nuestro blog, un empleado que depende de otros para realizar el trabajo no ser\u00e1 la persona adecuada para asignarle una tarea de alto riesgo. Alguien que es vago pero inteligente puede resultar una mejor opci\u00f3n porque en las circunstancias adecuadas, rendir\u00e1 y crear\u00e1 resultados.<\/p>\n<p>De la misma manera, a todos los empleados que va a conocer no se les van a ocurrir magn\u00edficas ideas en una sesi\u00f3n de lluvia de ideas, porque carecen de nervio emprendedor. Puede que otros que no son los empleados m\u00e1s productivos, tengan ideas estupendas en esas ocasiones.<\/p>\n<h2>Jefe de Todo<\/h2>\n<p>Por tanto su trabajo, o mejor dicho su t\u00edtulo de \u201cjefe\u201d no se trata simplemente de gestionar los recursos de un departamento. Es un administrador de talento, tiempo y potenciales. La mitad de la capacidad que requiere es la delegaci\u00f3n, y la otra es el conocimiento de las capacidades de su equipo.<\/p>\n<p>He aqu\u00ed un gr\u00e1fico de Sandglaz que muestra los t\u00edpicos errores que los jefes cometen en su trabajo:<\/p>\n<p><img loading=\"lazy\" decoding=\"async\" class=\"aligncenter\" src=\"http:\/\/blog-assets.sandglaz.com\/wp-content\/uploads\/2014\/09\/Delegating-Responsbility-Infographic-v3.jpg?f8cfe1\" alt=\"\" width=\"800\" height=\"800\" \/><\/p>\n<p>Para simplificar, evaluemos las capacidades en una escala del 1 al 10, teniendo en cuenta que est\u00e1 calculada en base a puntualidad, exactitud, calidad, capacidad de liderazgo y trabajo en equipo.<\/p>\n<p>Algunas personas en su equipo tendr\u00edan buenas evaluaciones en puntualidad, otras en calidad. Usted no va a delegar algo que haya que hacer en una hora a alguien que tenga un 4 en puntualidad. De la misma manera, favorecer\u00eda a un 8 general para liderar un proyecto, antes que a alguien que tiene un 10 en exactitud y un 5 en liderazgo.<\/p>\n<h2>Dar Espacio para Crecer<\/h2>\n<p>Pero solo porque est\u00e9 gestionando potenciales, no significa que no deber\u00edan aumentar con el tiempo. Por supuesto que necesita dar espacio a todo el mundo para que crezca y aprenda y mejore. Y si despu\u00e9s de darles ese tiempo, exceden sus expectativas, entonces sabr\u00e1 qui\u00e9nes son los imprescindibles. Pero si se mantienen en el abismo donde quieren quedarse con la m\u00ednima responsabilidad, quiz\u00e1 sea hora de empezar a buscar de nuevo. Porque estos empleados a la larga acaban generando problemas para su compa\u00f1\u00eda a medida que pasan los a\u00f1os.
